Last year we reviewed maintenance records for a cold-chain distributor running 28 light trucks with top-mount refrigeration units. Finance flagged a 40% rise in compressor-related spend between April and June. The workshop blamed ageing units. Driver logs told a different story.
Invoices show what was replaced, not why
Parts invoices listed compressor rebuilds, refrigerant top-ups, and condenser fan replacements. Stacked by month, April looked catastrophic. But invoices rarely record ambient temperature, door-open duration, or whether the unit was left running during loading.
When we merged invoice dates with driver defect reports, a pattern emerged: afternoon routes with more than eight stops showed triple the temperature alarm rate compared to morning direct runs.
What driver notes reveal
Free-text fields in defect forms often contain the clue. Phrases like "temp rose during unloading at Lot C" or "door left open 25 minutes" appeared 34 times in Q2 for units that later needed compressor work. Units on single-drop routes had almost none.
This is not a software insight—it is reading what mechanics and drivers already wrote down but nobody had time to group.
Three checks before ordering new units
- Plot temperature alarms by time of day and number of stops per route.
- Compare pre-trip check completion rates for units with repeat compressor jobs.
- Walk the loading dock during a peak afternoon shift and time door-open intervals.
What the client changed
Rather than replacing three units, the operator added a shaded staging area and required engines-and-units-off during loading at the busiest hub. Compressor invoices in Q3 dropped to prior-year levels. The maintenance review fee was less than one unit replacement.
